Distributed Digital Production

In the current operational model, three network creative agencies with digital production teams face significant limitations in capacity and capabilities.

This has led to an over-reliance on freelancers, resulting in inefficient revenue retention and fragmented production efforts. Frequent external hiring not only increases overhead costs but also creates inconsistencies in the quality of work due to varying skill levels and commitment.

Consolidated Digital Production

The proposed high-level solution involves consolidating all digital production talents across the three agencies into a single network production agency.

By doing so, we can increase efficiency and expand our production capacity through shared workloads among talent with similar skill sets. Identifying complementary skills will allow us to introduce new capabilities, thus opening avenues for additional revenue streams.

This consolidated approach aims to fortify team cohesion, enhance project management, and attract new clients to promote revenue growth and lessen dependence on internal project referrals.

Design Value Proposition

Inaccurate Campaign Report

Marketers lacking training in Google Analytics (GA) face significant challenges in effectively reporting their campaign website performance.

With the shift to Google Analytics 4 (GA4), these challenges have intensified due to its new data structure, rendering previous report formats obsolete and unusable for marketers. Consequently, their ability to make informed strategic decisions based on website performance metrics is compromised.

Data-Connected Campaign Reports

We propose creating a familiar reporting format within Google Sheets that seamlessly integrates with GA4 data through a Chrome extension to address this barrier. This solution will involve:

  • Developing a new tagging playbook for web event tracking in GA4.
  • Creating a custom report template in Google Sheets tailored for marketers.
  • Leveraging a Chrome extension to funnel data directly from GA4 into Google Sheets.
  • Constructing an adaptable report that updates automatically according to the reporting period set by users.
  • Providing comprehensive documentation to assist marketers in modifying or constructing new custom reports as needed.

This approach simplifies the data representation and empowers marketers to utilise current data for agile decision-making.

Product Development

Excessive External Cost & Reduced Profit Margin

The production agency faces a significant challenge due to the inadequate assessment of project requirements. This has led to underutilising internal resources, as jobs are often outsourced unnecessarily.

The outsourcing process incurs additional freelance costs, negatively impacting profit margins and operational efficiency.

Improved Internal Resource Utilisation & Profit Margin

To address this problem, we will introduce the role of a Digital Production Lead. This role will focus on accurately assessing project requirements and breaking these down into detailed work items.

The Digital Production Lead will assign these items to the internal development team based on individual skill sets and proficiency levels. Freelancers will be engaged only when specialised skills that are not present within our team are needed.

This approach maximises resource utilisation internally and reduces dependence on external freelancers, thereby reducing overhead.

Product Adoption

Unsustainable Digital Production Commercial Model

Clients are currently facing challenges in scaling up their digital marketing efforts due to the unsustainable commercial model that is based on cost per asset.

This model restricts the ability to create a high volume of digital marketing assets necessary for running multiple campaigns with diverse messaging and value propositions. As a result, clients are unable to effectively maximize their digital marketing strategies and reach.

Data-Led Content Production Commercial Model

To address this issue, we propose enhancing commercial models by shifting towards data-led content production services. This will be supplemented by introducing a new revenue stream of premium production services.

Additionally, we will focus on onboarding Malaysia and Thailand to adapt to these new commercial models, ensuring that our approach is inclusive and globally adaptable. To maintain relevance and efficiency, we will continuously evaluate partners for production tools that meet both agency and client needs.
